The method

Three Latin words, with a deliberate change to the last.

Not vici, but vicimus: the victory does not belong to whoever advises, it belongs to the company that achieves it.

The method has three movements and an order that does not change: first we listen, then we read, finally we implement. No step begins before the previous one has produced something written and shared.

Each one is described below: what we do in it, with whom, and what the company holds in its hands when that step closes.

We arrive and we listen.

The audit: the time when we step inside the organisation to understand how it really works, not how it should work on paper.

Before proposing, we listen. We look at the history, the processes, the markets, the numbers and above all the people, the first source of knowledge and the first lever of change. Four fronts, followed in parallel and then compared with one another.

Interviews

With the owners, the management team and the roles in contact with the customer. Each one sees a part of the company and the versions hardly ever coincide: it is from the differences between the accounts that you understand where the organisation struggles.

Data

A reading of the financial, commercial and market figures: margins by line and by customer, order trends, revenue concentration, position against competitors. They serve to confirm what the interviews suggest, or to disprove it.

Touchpoints

A check of the points of contact with the customer: website and materials, quotations, sales network, after-sales support. We walk through them from the outside, in order and with the information available to someone assessing you for the first time.

Promise and experience

A comparison between what the company declares and what the customer actually receives. When the two do not coincide, the distance is paid for in reputation and in longer negotiations, even when the product is excellent.

No off-the-shelf solutions

At this stage we bring no proposals. The audit serves to formulate the right questions, and the right questions are worth more than many hurried answers.

The result: a sharp, shared picture, the basis of every choice that follows.

What is there, and what could be there.

Untapped potential: the value the company already holds but that does not yet produce results.

From listening comes the strategic reading. We connect elements that inside a company usually live apart: positioning, brand, offer, organisation, sales network, communication, customer experience, performance indicators.

An underused range

Products or services already in the catalogue that almost nobody sells: the sales network does not know them, the price has never been tested, or they were born for a single customer and never became an offer.

An adjacent market never entered

A sector close to the one the company already works in, which calls for the same skills and the same machines, and to which nobody has ever introduced the company. Entering it costs less than tearing share away in the market of always.

A reputation more solid than the communication that tells it

Those who know you choose you without arguing; those who do not know you have no way of understanding why they should. That distance is paid for every year in longer negotiations and in discounts granted.

A process that leaks margin

A step nobody oversees — a quotation redone three times, an order returned because of a wrong detail, a rescheduled delivery — which appears in no set of accounts and meanwhile takes margin away every month.

Internal skills waiting for a context in which to show themselves

People who could do more than their role allows today, and who have neither the mandate nor the space to prove it. It is the cheapest resource a company owns.

With each one we always do the same four things

Make it visible, because almost always it is talked about in the company without ever having been written down. Quantify it where the data allow, with a stated and verifiable estimate. Rank it against the others, because you cannot start with all of them. And separate what the owners must decide from what merely has to be carried out.

What comes out is a design for the whole system, built around the real needs of the company and of the people who keep it alive, not around our services.

The result we build together.

Implementation has a fixed shape, one that does not depend on the type of assignment: a plan with objectives and deadlines, the indicators agreed at the outset, periodic reviews with owners and management, specialist skills called in only where they are genuinely needed. These are the four commitments we put in writing before we begin.

Activators of change, not its executors

Change is not delivered: it is transferred. We hand method and tools to the management team, we accompany people from the old set-up to the new one and we check that the decisions taken become stable behaviour, not internal memos. Our role remains that of an outside direction with inside experience of the processes: strategy, promise, experience and perception aligned.

When the journey ends, the method stays in the company.
